First, the entry-route reality: Western big-brand fast food in the Gulf is locked up by master franchisees — Americana alone holds KFC, Pizza Hut, Hardee's and Krispy Kreme across 12 markets (94% of its revenue), and a newcomer generally cannot buy a single-unit KFC franchise. The realistic entries are two: buy the listed operators' shares, or run emerging/own brands (for which no citable unit P&L exists, and none is given here). The listed economics are an audited contrast: Americana (the region's best operator, 2,749 stores) earned an 8.7% net margin in FY2025 (revenue US$2,508.8M; the boycott-hit FY2024 had fallen to 7.2%); Saudi's own burger champion Herfy (about 372 stores) lost money in both FY2024 (−SAR 116.5M) and FY2025 (−SAR 77.5M), having earned SAR 196M as recently as 2019. Same market, same trade, seventeen points apart — that gap is this entry's entire content: Gulf QSR is a game of operator scale and supply chains, and 8.7% is a ceiling reference, not a franchisee expectation. Verdict: do, on conditions (listed route), reading Americana's recovery path and Herfy's decline path together.

In short: four lines first

What it costs to get in

Listed shares, any amount; operating route (emerging brands) has no citable basis

Roughly what it earns

8.7%(Americana net profit margin (FY2025, reported))

How much work for you

Very hands-off (listed route)

The biggest catch

Geopolitical boycott is a recurring revenue shock: demonstrated in 2024 (net margin 7.2%) and unevenly distributed (Saudi recovering slowest). Any model that values Gulf QSR on "normal years" should carry a boycott year as a base case, not a tail case.

The numbers that matter

Americana net profit margin (FY2025, reported)
8.7%
Herfy net profit (FY2025, filings)
-77.5 SAR M

Why we think it makes money

Americana's statements are the best public sample of Gulf QSR economics: a 23.7% EBITDA margin, 8.7% net margin, capex at 5.0% of revenue and US$209.1M of free cash flow — every ratio at 2,749-store scale is citable and checkable.

The Herfy counterweight prevents misreading: without it, 8.7% gets read as an industry average; with a local champion losing money two years running, the reader asks the right questions — scale, supply chain, brand portfolio, digital — and which of them is missing.

Boycott exposure is a Gulf-QSR-specific variable and has been demonstrated at a price: in 2024 it took 1.5 points off Americana's net margin, and management says the UAE/Kuwait/Qatar recovered to pre-boycott levels while Saudi needs another 12–24 months. This risk cannot be modelled; it can only be carried as recurring.

How to actually get in

  1. Listed route: Americana is dual-listed (ADX: AMR; Saudi Exchange: 6015) and Herfy trades on Tadawul (6002); any amount, through each market's foreign-investor channel.
  2. Operating route (stated plainly): big-brand single-unit franchises are not open to newcomers in these markets; for emerging-brand franchises and own brands, no unit P&L is publicly citable — this page gives no return figure for that route. Anyone building one should use Americana's ratios as the ceiling and Herfy as the warning, and model it themselves.

Risks: what could go wrong

Geopolitical boycott is a recurring revenue shock: demonstrated in 2024 (net margin 7.2%) and unevenly distributed (Saudi recovering slowest). Any model that values Gulf QSR on "normal years" should carry a boycott year as a base case, not a tail case. If these happen, our take changes: None (regional structural risk; it can be carried, not removed).
Reading 8.7% as a franchisee expectation is this sector's most common error: it is the consolidated statement of 2,749 stores, an owned supply chain and a multi-brand portfolio. A single-unit franchisee faces one brand, one market, full rent and aggregator commissions. There is no conversion formula between the two. If these happen, our take changes: None (basis statement).
Herfy-style decline can happen to a strong brand: a local champion with 372 stores went from +SAR 196M to consecutive losses in six years — when share is squeezed simultaneously by international brands and delivery platforms, scale alone is not a moat. If these happen, our take changes: If Herfy returns to profit (filing basis), the counterweight is updated on the new data.

FAQ

Why can't I just buy a KFC franchise?
Because the Gulf's major markets for KFC and its peer brands are licensed wholesale to master franchisees such as Americana; the brands do not sell single-unit franchises in these markets. What franchise expos offer is mostly emerging or regional brands — whose unit economics are a different thing from KFC's, and any pitch borrowing the big brands' numbers should be treated, on this site's basis, as misleading.
How should Americana's 2026 guidance be read?
Guidance is 120–130 net new stores and mid-single-digit like-for-like growth (FY2026 release); with management's "Saudi needs another 12–24 months to stabilise", the margin more plausibly moves sideways around 8% in 2026 than back to pre-boycott highs. Read guidance split by market, not just consolidated.
Herfy lost money two years running — does that mean the Saudi market is broken?
No: over the same period Americana's Saudi business was recovering and the rental and parking entries on this board were growing. Herfy's problem is company-level (an ageing brand squeezed by international brands and platforms), not market-level — which is precisely why this site insists on company contrasts rather than industry narratives.
